They've all been conditioned to a strong eats the weak mentality and because of that they all care about their own goals which can differ from the Guild, that being why Azuma valued getting his peak fight over the success of his guild because that's what he's been guided to pursue what he wants above anyone else's needs and why Grimmoire Heart ultimately begins to eat itself

Ultear was only obsessed with zeref in order to get the world of great magic that hades mentioned. Hades told her if she got zeref to create that world she would be able to go back in time and stay with her mother (which is what she wanted). She wanted to return to the time when she loved her mother and didn’t resent her.
