Typically I put a character together in my head or have enough of an idea that the first drawing is close enough that changes later are minor. That is unless I develop their race/culture further and requires adjusting in that capacity. This guy, I know who he is and comes from, but his look not so much because I've no developed the Holy Mother Church much. Taking some time to flesh things out in my head, I think I know his look now.
